How to build a team that can run without you like a leader, not a manager

You've built a bottleneck.

Leaders don't measure their success by how much their team needs them.

They build people who can make decisions, take ownership, and lead without them.

The Tip

Remember to…

1. Stop making every decision

A manager says:

“Run it by me first.”

A leader says:

“If I'm not here, what decision would you make?”

Then ask:

What are you ready to own without me?
What decision could you make today without needing my approval?

If every decision has to go through you, your team never learns to think for themselves.

Stop being the answer to every question.

Start building people who can find their own answers.

2. Give people real decision space

A manager says:

“You can make the decision, but check with me first.”

A leader says:

“Here's the outcome we need, and you own how we get there.”

Then ask:

What decisions can you make on your own?
When should you escalate something to me?

Ownership requires more than assigning responsibility.

People need clear expectations, boundaries, and the freedom to make decisions within them.

Define the outcome.

Agree on the boundaries.

Then give them room to lead.

3. Build leaders, not just backups

A manager says:

“I need someone who can cover for me.”

A leader says:

“I want to build people who can lead whether I'm here or not.”

Then ask:

What leadership responsibility are you ready to take on?
How can I help you prepare for that next step?

One of my favorite workshop exercises uses two sponges.

I pour water onto one sponge, then squeeze it onto another.

That sponge passes the water to the next.

That's how leadership should work.

We develop people who go on to develop others.

The goal isn't coverage.

It's capability.

Managers build teams that need them.

Leaders build teams that can lead without them.
