How to lead when someone says "that's just who I am" like a leader, not a manager

Did you know…

growth stalls the moment someone hides behind identity?
When someone says, “That’s just who I am,” it can sound like the conversation is over.

But leaders know something important:
Identity deserves respect.
Behavior still requires accountability.

The Tip

Remember to…

1. Respect their identity - without excusing the behavior

A manager reacts:
“Well, that’s the problem right there. Fix it.”

A leader responds:
“I respect who you are. And this role still requires certain standards.”

Then ask:
“Which part of this expectation feels most uncomfortable for you?”
“What part of this feels hardest to adjust to?”

You can honor someone’s identity while still holding the line on standards.

 

2. Separate personality from performance

Identity is personal.
Performance is professional.

Instead of:
“You need to change.”

Say:
“This isn’t about who you are. It’s about how this behavior shows up at work.”

Use SBI if needed:
Situation → Behavior → Impact

Then ask:
“Is this helping or hurting the team — and your reputation?”

Self-awareness is the real objective.
Most people don’t realize the gap between intent and impact.

 

3. Invite evolution - not compliance

A manager demands control:
“This needs to stop now.”

A leader invites growth:
“Every role requires adaptation. What’s one adjustment you’re willing to try this week?”

Then support it:
“How can I help you through this change?”

Leadership isn’t about forcing change.
It’s about partnering in evolution.

Managers label and push.
Leaders challenge and support.
