How to run a 1:1 with someone who argues about everything like a leader, not a manager

Did you know…constant pushback isn’t usually about disagreement - it’s about something unresolved?
When every conversation turns into an argument, it’s rarely the topic. It’s the tension underneath it.

Leaders don’t try to win the argument.
They work to understand what’s driving it.

The Tip

Remember to…

1. Slow the conversation down

A manager reacts:
“You’re just being difficult.”

A leader pauses:
“Let’s slow this down. I want to understand what you’re pushing back on.”

Then ask:

  • “What concern do you have right now?”
  • “What part of this feels off to you?”

Curiosity lowers resistance.
Speed increases conflict.

 

2. Focus on outcomes, not opinions

A manager argues:
“No, you’re wrong.”

A leader aligns:
“Let’s focus on the outcome we’re trying to achieve.”

Then ask:

  • “What outcome are we aiming for?”
  • “What approach gets us there?”

When you align on outcomes, you move from opposition → partnership.

Alignment beats argument every time.

 

3. Reset expectations for how you’ll communicate

A manager shuts it down:
“Stop arguing.”

A leader reframes it:
“Healthy debate is welcome — but we still need decisions.”

Then guide it forward:

  • “What solution would you propose?”
  • “What decision should we make right now?”

Debate without direction = wasted energy.
Debate with structure = better decisions.

Managers shut down conversations.
Leaders guide them toward progress.
