How to give tough feedback to someone who takes everything personally like a leader, not a manager

Did you know…most feedback fails not because it’s wrong, but because it feels personal?
When people feel judged, they shut down.
When they understand your intent, they lean in.

Leaders don’t soften the truth.
They clarify the purpose.

The Tip

Remember to…

1. Lead with intent, not the issue

A manager jumps straight to the problem:
“We need to talk about what you did wrong.”

A leader sets the tone first:
“My goal here is to help you succeed — not to criticize.”

Then ask:
“Are you open to some feedback?”

When intent is clear, defenses lower.

 

2. Focus on behavior, not identity

A manager labels:
“You’re too sensitive.”

A leader stays objective and uses SBI (Situation, Behavior, Impact):

  • Situation: “Yesterday during the client update…”
  • Behavior: “…the report went out late.”
  • Impact: “…the team had to adjust last minute.”

Facts over feelings.
Behavior over personality.

Then ask:
“Can you see the difference between the action and how it made you feel?”

We change behavior — not who someone is.

 

3. Co-create how feedback should land next time

A manager says:
“You need thicker skin.”

A leader says:
“Let’s figure out how I can give you feedback so it helps you grow without shutting you down.”

Ask:
“What kind of feedback helps you hear it clearly?”
“What can I do differently next time?”

Feedback sticks when it feels safe, specific, and shared.

Managers avoid emotion.
Leaders build resilience.
