How to run a 1:1 with someone who talks behind your back like a leader, not a manager

Did you know… gossip doesn’t usually start because people want drama — it starts because they don’t feel safe, heard, or clear on where feedback should go.
Leaders don’t react to gossip emotionally. They remove the conditions that allow it to exist in the first place.

The Tip

Remember to…

1. Bring it up directly, not indirectly

A manager says:
“I hear you’ve been saying things about me.”

A leader says:
“I’m hearing some feedback secondhand, and I’d rather talk about it directly with you.”

Then ask:
“What’s the concern you didn’t feel comfortable bringing to me?”

Direct conversations close the door on gossip quickly and respectfully.

2. Focus on trust, not blame

A manager asks:
“Why didn’t you just come to me?”

A leader reframes it:
“When concerns go elsewhere first, it breaks trust — and trust is what matters most here.”

Then take ownership:
“What made it feel easier to go to others before coming to me?”

This shifts the conversation from accusation to responsibility and repair.

3. Reset how feedback should flow

A manager warns:
“Just don’t do this again.”

A leader aligns:
“If something’s off, I want to hear about it first so we can address it together.”

Then co-create agreement:
“Can we agree to handle concerns directly going forward?”

Managers react to gossip.
Leaders remove the space where gossip grows — with clarity, alignment, and care.
